Successful AI adoption depends less on technology and more on leaders who can foster co-creation, collaboration, and experimentation, according to new research on innovation leadership.
Leading artificial intelligence innovation in today's corporate environment is less about having a grand vision and more about inviting others to co-create the future, according to new research on leadership practices. The most successful leaders in the AI space are those who believe the technology's real value comes from augmenting human ingenuity rather than simply replacing workers with machines.
Linda Hill, a professor who has spent over 25 years studying exceptional innovation leaders at organizations ranging from the Cleveland Clinic Abu Dhabi to Pixar, argues that the toughest challenge in AI adoption is about people, not technology. Her findings suggest that leaders who make the most progress understand that colleagues need help navigating uncertainty and must be encouraged to try new ways of working despite the intellectual and emotional demands involved.
Innovation, Hill contends, is rarely the work of a solo genius. Instead, it is the fruit of co-creation, which requires collaboration, experimentation, and learning from people with differing expertise and perspectives. Collaboration weaves together diversity of thought through constructive conflict to create a marketplace of ideas, while experimentation involves actively testing, pivoting, and refining approaches. Learning occurs when individuals and collectives reflect on what they have gleaned from those experiments and then adapt their course of action.
To generate and scale innovative AI solutions, Hill identifies a repertoire of interrelated leadership roles she calls the ABCs of leadership: architects, bridgers, and catalysts. Architects know they cannot mandate innovation; instead, they foster the culture and capabilities that enable co-creation. These leaders raise their organization's collective aspirations through a shared sense of purpose and values, reshape the social environment to encourage colleagues to work through conflicts and the fear of failure, reward thoughtful risk-taking, treat intelligent failures as learning opportunities, and provide people the tools, data, and permission to try.
Bridgers work at the boundaries of their enterprises, building trust-based partnerships with those outside their walls. Hill notes that no company, no matter how well-resourced, has all the talent and tools needed for innovation given the unprecedented pace of technological advancement. With AI specifically, there is a shortage of individuals who know how to translate and work across technology and business. Technical experts developing AI solutions typically lack contextual intelligence about business realities and customer needs, while businesspeople often do not appreciate the opportunities and risks of implementing the technology.
Catalysts mobilize stakeholders across whole industries, sectors, or nations to address the most audacious innovation challenges. They are essential for establishing the global norms and guardrails that keep AI aligned with human interests. Catalysts can bring in overlooked voices, surface second-order effects, help mitigate AI risks, and share the benefits of AI more equitably.
Hill emphasizes that many leaders must be prepared to reinvent themselves if they hope not only to generate AI innovative solutions but to actually launch or commercialize them so they have the desired impact. They must give up being the smartest person in the room and get comfortable collaborating, experimenting, and learning with what she calls unusual suspects.
Even AI-first executives admit that no one knows where AI will take us or how we are going to get there. The winners of the AI race will be the companies whose leaders accept that their task is wayfinding. Leaders must enable their colleagues to have the courage and curiosity of explorers who once crossed uncharted oceans without clarity about their destination. For AI to make a positive difference for customers and society, it will take individuals at all levels of organizations to be willing and able to join the journey.
